A dependable recipe belongs to the coffee in the hopper—not permanently to the machine.
The first shot from a fresh bag can run 10 seconds too fast, choke the machine, or taste oddly sharp despite using yesterday’s proven settings. That is normal. Two coffees carrying the same roast label can differ substantially in bean density, roast development, processing method, freshness, and solubility; each changes how readily water moves through the puck and what it extracts.
Treat the change as a controlled reset, not a grinder or espresso-machine fault. Start with the previous dose, yield, and brew temperature, but expect the grind setting to move. Pull one measured shot, record its time and taste, then alter one variable at a time—usually grind size first. This preserves a clear cause-and-effect trail and prevents a promising coffee from being misjudged after several simultaneous adjustments.
- A practical starting target: 18 g in, 36 g out, in roughly 25–30 seconds; adjust according to flavour rather than time alone.
- Allow very fresh coffee several days of rest after roasting; excess trapped gas can make early shots inconsistent.

Purge retained grounds
Run the grinder empty, then purge 2–3 g of the new coffee so the first shot is not blended with the previous bag.

Stabilize the machine
Warm the group, portafilter, and cup thoroughly; flush briefly only if the group has been sitting hot.

Verify the baseline
Use a clean basket, accurate scale, consistent distribution and tamp, and the same brew temperature and pressure profile used for prior tests.

Read the bag for context
Note roast date, processing, origin, and roast description. These suggest a starting point, not a finished recipe.
Set a controlled starting point
A new bag cannot be assessed cleanly while old grounds, a cold portafilter, or a changed dose are also moving the result. Lock those variables first. Record dose, beverage weight, shot time, temperature, and grinder setting; a repeatable baseline makes the next adjustment meaningful.
Treat the roast date as a brewing variable
Coffee released only a few days after roasting often holds enough carbon dioxide to cause fast, uneven flow and a thin, sharp cup. As a practical minimum, allow 7–10 days for most espresso roasts; very light coffees commonly improve after 14–21 days. Older coffee may need a finer grind, but it should not be “fixed” before a stable initial shot is measured.
Pick a ratio before chasing tasting notes
Use the bag’s roast description to set a plausible yield:
- Darker or traditional espresso: start near 1:1.8 — 18 g in, 32 g out.
- Medium roast: start at 1:2 — 18 g in, 36 g out.
- Light, dense coffee: start around 1:2.2–1:2.5 — 18 g in, 40–45 g out.
Fruit, chocolate, or floral notes are not extraction targets. They describe potential character; the shot still needs enough contact time and yield to taste balanced.

Weigh the dry dose into the basket
Use the same basket and a scale precise to 0.1 g. Record the actual dose, not the grinder setting alone: 18.0 g in is a different recipe from 18.6 g in, even if both use the same grind.

Stop the shot by beverage weight
Place the cup on the scale and stop at the planned yield. For example, an 18.0 g dose yielding 36.0 g espresso is a 1:2 recipe. Crema volume, cup markings, and blonding are useful observations, but not reliable stopping points.

Log the shot as it happened
Write down coffee name and roast date, dose, yield, grinder setting, brew temperature if adjustable, and shot time. Include a brief taste note: sharp and thin, dry and bitter, or balanced but muted.

Time from pump-on to the target weight
Start timing when the pump is engaged and stop at the recorded yield. A 36 g yield in 22 seconds and the same yield in 34 seconds may taste markedly different, but both remain the same dose-and-yield recipe.

Keep the first result intact
Do not correct dose, yield, temperature, and grind at once. The reference shot gives the next adjustment meaning: change grind first when the recipe is sensible but flow or taste indicates under- or over-extraction.
For machines with noticeable post-stop dripping, use a consistent cutoff rule: stop at target weight, or at a fixed small allowance below it.
Dose and yield define the espresso recipe. They establish how much coffee entered the basket and how much beverage was produced.
Shot time explains the route taken to that result. It helps identify an unusually fast or slow flow, but it is not a target to chase independently. A delicious shot at 27 seconds is preferable to a poor one forced toward 30 seconds.
Adjust grind before anything else
With dose and target yield locked, grind size is the cleanest control for changing extraction. Finer grounds add resistance, slowing the shot and increasing contact time; coarser grounds do the reverse. Changing dose or yield at the same time may rescue a cup, but it hides what actually caused the improvement.
Read the shot, then move one way
If the preset yield arrives too quickly—for example, 36 g out in 20–23 seconds when the baseline is near 28–32 seconds—grind finer. Fast shots commonly taste thin, sharp, salty, or underdeveloped. If the yield arrives too slowly, grind coarser; slow shots often run bitter, dry, heavy, or hollow once the coffee has been over-extracted.
Make the smallest adjustment the grinder allows: typically one small click on a stepped espresso grinder, or a very short collar movement on a stepless model. Pull another full shot, at the same dose and yield, before deciding whether another move is needed. Large jumps easily leap past the useful range, especially with light roasts and high-precision burrs.
The result depends on a grinder’s role in precise dialing in. Fine, repeatable adjustment lets a barista make one-variable corrections; broad or inconsistent steps turn each shot into a compromise.
Purge before judging the next shot
After moving finer or coarser, discard retained grounds before dosing. A grinder holding 2 g of the previous setting can materially alter an 18 g basket—enough to make a correct adjustment appear wrong. Purge until the new grind is coming through, then grind the test dose consistently. Low-retention grinders shorten this process, but they still benefit from a brief purge after meaningful changes.
Use shot time to choose the direction, then taste to validate it. A 30-second shot is not automatically correct if it is still sour, harsh, or flat.
Let the cup choose the correction
A shot does not need to land on a prescribed time to taste complete. With dose and yield held steady, taste decides the next grind move; shot time and flow pattern explain why that move may work.
Match the defect to the adjustment
- Sour, sharp, or salty: usually under-extracted. Grind slightly finer and keep the recipe unchanged. Salinity is especially common when the shot has not extracted enough sweetness to balance it.
- Watery or thin: first confirm the yield was not too high. At the intended yield, grind finer; if the shot is pleasant but simply weak, reduce yield slightly instead.
- Bitter, dry, harsh, or ashy: usually over-extracted, particularly in darker roasts. Grind slightly coarser. If bitterness arrives late in an otherwise good shot, stop the yield a little earlier.
- Hollow: often indicates a split result—some sharpness alongside dry bitterness, with little sweetness. Do not assume a simple finer-or-coarser correction.
Recognize uneven extraction
A uniformly sour shot that runs fast is a straightforward under-extraction problem. A hollow, harsh-and-sour shot is more often channeling: water found one easy path while leaving other coffee under-extracted.
Check the preparation before changing grind when flow spurts, sprays, blondes unusually early, or begins as a centered stream and suddenly races to one side. Break up clumps, distribute grounds evenly, level the bed, and tamp firmly without tilt. Inspect the basket rim for trapped grounds and ensure the portafilter locks in cleanly.
After correcting preparation, repeat the same recipe once. Only then make a small grind adjustment. This separates a genuine extraction change from a puck-prep accident.
Use yield to finish the recipe
Grind has done its job when shots run evenly, land in a sensible time window, and no longer show an obvious under- or over-extraction defect. Continuing to chase another half-step finer or coarser can trade one minor flaw for another: a sweeter center may arrive with a choked puck, or more brightness with a thin, fast finish.
At that point, keep the dose fixed and adjust yield. Yield changes both the brew ratio and how much soluble material leaves the puck. It is the more precise way to decide whether the coffee needs a little more extraction, a little more concentration, or simply a different balance.
Make one yield change at a time
For example, a 20 g dose yielding 40 g may taste sweet but slightly sharp and short. With the same grind and dose, extend the shot to 42–44 g. If the acidity becomes integrated and the finish lengthens, the extra yield solved the problem. If it becomes watery or dry, return to 40 g and test a shorter yield, such as 38 g, on the next shot. Do not change grind during this comparison.
Reserve dose changes for cases where the basket or desired drink style demands them:
- The puck sits too close to the shower screen, leaves an imprint, or restricts flow: lower the dose.
- The puck has excessive empty space and runs weakly despite a suitable grind: raise the dose within the basket’s rated range.
- A deliberately heavier, more syrupy espresso is wanted: increase dose or shorten yield—but test only one of those changes first.
A stable dose, grind, and distribution make yield adjustments readable. Once the preferred yield is found, record the full recipe rather than relying on shot time alone.
Confirm the recipe under repetition
A recipe is not finished because one shot tastes excellent. Pull at least three shots at the chosen dose, yield, and grind setting, allowing the grinder to retain its normal working condition between shots. A dependable recipe produces similar flow, yield, and cup character—not merely a similar timer reading.
Log both the numbers and the sensory result:
- dose in and beverage out, to 0.1 g
- shot time and, where available, flow profile
- grinder setting and purge amount after adjustments
- sweetness, acidity, bitterness, body, and finish
If the shots drift, check distribution, tamp consistency, basket cleanliness, and grinder retention before changing the recipe. A stable average with one obvious outlier usually indicates preparation error rather than a dial-in problem.
Expect the setting to move over the bag’s life. As coffee loses gas and moisture conditions shift, shots often run faster and benefit from a slightly finer grind. Record the date beside each correction; after several bags, those notes reveal the equipment’s normal day-to-day behavior.
Turn each new bag into a repeatable process
Start from the previous grinder setting only as a reference, then record dose, yield, time, and the first taste. Change grind in one small, purged step; pull again; then use yield only after flow is close. If flavour shifts unexpectedly, check distribution, puck preparation, roast age, and room conditions before changing the recipe. A written baseline turns drift into evidence rather than guesswork.
